Unlocking Potential: Using Data to Empower Our People and Elevate Outcomes

A series of thought-provoking conversations emerged from a discussion with a team member a few weeks ago and in preparation for our June company-wide call. The question posed is one that I believe resonates across many industries as small and medium-sized businesses mature in our data-rich age: does our growing focus on data, metrics, and insights risk diverting our attention from what truly matters? At Otter Learning, our mission is synthesized down to "Be Safe, Be Kind—Let's Grow Together" to create clarity and alignment around driving sustained and substantial impact on the children, the families, and the vibrant communities we are so privileged to serve. It’s a profoundly important question, one that deserves careful consideration, especially in a field as human-centric as early childhood education. This question also ties into a deeper philosophy we've been cultivating about what it truly means to create lasting impact.


My increasingly confident answer is that our approach to data is specifically designed to do the opposite of what some critics might fear; for us, we are leveraging it to amplify our human impact. This conviction is bolstered by the shared stories from our organization—stories team members tell on company-wide calls and demonstrate to their communities every day. The fascinating reality we're consistently observing and nurturing at Otter Learning is that by thoughtfully harnessing data insights, we empower ourselves to operate with a far greater degree of proactivity. This allows us to anticipate needs and opportunities rather than simply reacting to challenges as they arise. As we discussed, when a team is constantly in reactive mode, it leads to burnout, making it impossible to achieve our mission.


Consider the classic image of a children's soccer game where, with the best intentions, all the players instinctively swarm the ball. It's energetic, for sure, but often chaotic and not always effective. Now, imagine a well-coached team that has studied patterns (data!), understands its strengths, and anticipates the flow of the game—they play with strategy and foresight. That's the shift we're fostering. Data allows us to see the whole field, understand trends in enrollment, identify potential culture gaps before they impact students, or recognize early indicators where a specific child or classroom might benefit from additional support. As we saw on the call, this foresight is invaluable for unlocking untapped potential. Some are already doing it, some are embracing it while learning, and others are resistant and apprehensive. Change is hard. While we have immense conviction in what we are doing and are excited to meet our team where they are, we also understand some may not align with our investment in people, processes, and data to drive the immense outcomes we are inspired to achieve. They may prefer the status quo, and that is fine. What we understand is that our current operations scorecard has substantial upside which, while daunting, clearly shows us the immense opportunity for growth. We are on a collective journey to unlock that growth.


It's crucial to emphasize that this strategic shift is not, in any way, a critique of past efforts or the incredible passion our team brings to their roles every single day. That dedication is, and always will be, the bedrock of Otter Learning. Instead, this is an evolution, a way to augment their incredible intuition and commitment with tools that can make their efforts even more impactful and sustainable. This mirrors a core belief in constantly expanding our "library cards" of experience and being lifelong learners. Under the insightful leadership of Wei-Li Chong, whose own experience aligns with transforming human capital into business performance, and with the diligent work of many amazing team members, we are diving deep into data. They are simplifying complex information into actionable metrics. Value creation doesn’t need to be just financial; in the case of Otter Learning, it is also educational outcomes, career opportunities, and community impact. This isn't about adding burden; it's about providing clarity, enabling focus, and ultimately, making it easier for our educators and support staff to do what they do best.


Our human capital approach starts with clarity. Clarity needs to begin with refining and simplifying the data that helps us understand the difference between urgent and important. Once we have clarity, we will help every team member understand how they support the key measurable outcomes that align with creating the safest and most engaging school environment. I’m most excited about this because we have built the metrics to be fully aligned with our Mission. With that clear alignment, we are implementing and emphasizing role clarity to empower our team and leverage accountability as a driver of discretionary effort. We will train, support, celebrate, and recognize team members for their impact (not activity), and they’ll begin to feel more energy and momentum rather than the feeling of exhaustion and burnout.


The second stage of human capital is connection. Clarity can’t happen alone; we will also build a sense of belonging. We want team members to feel like they are part of something bigger than themselves. We are working to build a consistent drumbeat of the Otter culture, investing heavily in our employee experience and human resources team to bring this to life through our marketing, employment brand, and internal initiatives that help create energy about who we are and what we’re doing to forge a new standard of excellence in the industry.


When clarity and connection come together, we’ll fully shift our way of operating to be very proactive, and it will unlock thousands of educators to be their best every day. That will be our standard, and it will define ‘The Otter Way’.


The tangible benefits are becoming increasingly clear. We're seeing the potential for more robust, more consistent positive outcomes across a greater number of our schools, sustained over longer periods. Many of us who have been in this field for years recognize the historical "peaks and valleys" – periods of intense effort and emotional highs, sometimes followed by the exhaustion of firefighting or the frustration of inconsistent results. A data-informed approach, like a systematic operational playbook, helps to smooth out these fluctuations. It allows for more predictable resourcing, more targeted professional development for our educators, and a clearer understanding of what truly drives success, enabling us to replicate best practices more effectively. This stability and clarity directly translate into a more supportive environment for our staff and, most importantly, a higher quality experience for the children and families we serve. We're talking about an enhanced ability to improve family engagement through more specific communication and ensure our educational programs are consistently delivering on their promise—all while "knowing the score".


This journey does, of course, involve embracing change. It means encouraging new ways of talking about our work, new methods of looking at our performance, and fostering an environment where listening to the story the data tells us becomes second nature. Change, by its very nature, can be challenging. It's not about finding something positive about every school and person just to celebrate for the sake of celebrating. It's about recognizing we can be better, being willing to have the conversation on how to do so, and working together to get there. It requires trust, a willingness to learn, and a collective commitment to evolving our skill sets. However, a key part of this evolution is how powerfully it connects back to the very core of Otter Learning's mission. Our business has always been, and will always be, built upon the virtuous cycle of positive outcomes that interlink our children, their families, our dedicated educators, and the broader communities. Data, when used wisely, acts as a powerful catalyst for this cycle. It helps us personalize learning for children, provides educators with more targeted tools and support, offers families greater transparency and confidence, and strengthens our schools as vital community assets. This is all rooted in a philosophy of intellectual curiosity and a relentless drive to "get it right" rather than just "be right".


As we continue to build Otter Learning, investing in our platform and people, we are constantly thinking about these underlying concepts of systematic improvement, the power of combining great systems with a great culture, and the transformative impact of digitally enhancing traditionally analog sectors. Long term, we look forward to being able to transfer the knowledge, relationships, and skill sets we are honing here to support and grow other businesses over time, always grounded in that fundamental commitment to learning, growing, and developing.


We are genuinely more energized and optimistic than ever before. The clarity that a data-driven culture is bringing to our operations doesn't just refine our current work; it significantly bolsters our confidence in continuing to expand our impact, to reach more communities, and to enrich more young lives. It’s about making our deeply held commitments more achievable, more scalable, and more consistently impactful.
